About this ebook

From Teammate to Manager is a detailed, practical guide to The First-Time Manager's Handbook for Leading Small Teams for readers who want a clear path from understanding the topic to using it confidently in real situations. The book is designed as a structured learning companion rather than a shallow overview: it introduces the core ideas, explains why they matter, then develops them through realistic examples, guided practice, scenario-based explanations, and common mistakes to avoid. Readers are taken step by step from foundational concepts into everyday applications, with each chapter building on the previous one so the material feels progressive, usable, and easy to revisit. The main areas of focus include The Manager Mindset Shift, Your First 30 Days: A Week-by-Week Launch Plan, Diagnose Before You Change, Managing Former Peers: When Friends Become Direct Reports, Delegation Without Dread: Letting Go of Work You Love, Set Expectations That Stick, One-on-Ones That Actually Matter, Feedback That Lands, The Difficult Conversation Field Guide, Coach, Correct, or Move On: Managing Performance Problems, giving the book a concrete learning arc that moves from orientation and confidence-building to applied communication, problem solving, and independent practice. The writing style is direct, supportive, and accessible, making the book suitable for self-study, classroom reinforcement, professional development, or personal improvement. It emphasizes practical understanding over abstract theory, so readers can immediately connect the lessons to conversations, decisions, habits, and challenges they are likely to face outside the page. By the end of the book, readers should have not only a stronger grasp of the subject, but also a collection of repeatable strategies, useful language patterns, mental models, and practical routines they can continue applying after they finish reading.

About the author

John Vanee is a leadership coach and former engineering leader with more than fifteen years of experience managing small teams across technology and operations. He started his career as a software engineer, and he took his first management role at twenty-six, armed with a promotion and very little else — no training, no manual, and no honest account of what the job actually required. That experience, and the years of trial and error that followed, became the foundation of this book.

Since then, John has led teams of three to thirty people at companies ranging from startups to enterprise organizations, built an internal manager-training curriculum used by hundreds of first-time leaders, and coached more than two hundred new managers one-on-one. He is a frequent speaker on first-time management, feedback, and team culture, and his writing on leadership has appeared in business and industry publications.

John lives in Austin, Texas, with his wife and two children. He still volunteers as a mentor for first-time engineering managers, and he believes the most important question any new manager can ask is not "What should I do?" but "What do my people need?" *From Teammate to Manager* is his first book.
